The client was a second generation owner managed business
that made pastry and flan cases, layer cakes and novelty biscuits
for the supermarkets. The company had been in decline for
eight years, and had made losses for the last five years.
Collingwood
was hired as operations director to improve the effectiveness
of the operations function. The project lasted four months
and involved 36 billable days. During the year of the project,
the company moved into profit for the first time, where it
has subsequently remained.
The
improvement was mainly because of:
- Improved
yields that came as a result of:
- The
implementation of shop floor metrics that tracked efficiencies
and yields hourly.
- Accurate
yield statistics.
- Improved
machine efficiencies that came as a result of:
- The
identification and recruitment of a production engineer
to resolve long standing equipment failure issues.
- Improved
machine monitoring.
- Improved
stock control.
- Improved
production planning.
